The common deck
A lightweight deck uses 1, 2, 3, 5, 8, 13, and 21. Some teams add 0 for no effort, a question mark for uncertainty, or a coffee card to request a break.
Numbers describe relative effort
A 5 is not five hours and a 13 is not thirteen days. The values compare stories within the same product and team. Calibrate with a few familiar reference stories before estimating new work.
When a card is too large
A 21 often signals that the story contains several jobs or unknowns. Split the work, clarify the acceptance criteria, or run a short discovery task before estimating it again.
